Problem with slave cylinder?

OK, so I install my clutch slave cylinder this morning before work. This is on an 86 CJ converted to v-8. Now, I have this device that bleeds the system. I hooked up the hose and opened the bleeder vlave.
After that I went and stepped on the clutch pedal. Pumped it twice and it got hard (the pedal) and then it went soft again. Looked under the Jeep and notice the slave didn't retract the plunger. Anyone know why this happened.
I took the slave off and then apart. Ordered a repair kit for it (it was brand new from 4WD). I will reinstall it tomorrow morning and bleed it. This time I think I will bleed it, clutch once, bleed it and clutch again, bleed it one more time and hope it works. Hopefully it is just one of those unexplained things.

sounds like you sucked air into the master cylinder. make sure the reservoir stays full when you are bleeding the system.
